You Can’t Multiply Your Way to $100 Million

Explore the leverage that can change what a business is capable of achieving.

Last week, I asked the question: Why is $100 million so damn hard?

The numbers tell us it is. Millions of businesses are started. Far fewer ever reach $1 million in annual revenue. Fewer still reach $10 million. And $100 million?

That’s rare air.

But here’s the question I’ve been thinking about since writing last week’s article: What if the reason so few entrepreneurs reach $100 million is that they keep trying to do more of what made them successful in the first place?

The thought process makes logical sense. If I want to grow, I’ll need more customers, salespeople, locations, products, hours, and the insatiable…more.

At first, that works. If one location produces $2 million, open another. If ten salespeople produce $10 million, hire ten more. If $100,000 in advertising generates $500,000 in revenue, spend $200,000. That’s multiplication.

And multiplication can create an incredibly successful business. But eventually, multiplication runs into mathematics, and the math eventually stops working.

Imagine you own a business generating $5 million annually. To reach $10 million, you need another $5 million. Challenging? Absolutely. But conceivable.

Now imagine you’re at $10 million and your Impossible Dream is $100 million. You don’t need another $5 million. You need another $90 million.

That’s nine additional $10 million businesses sitting on top of the one you’ve already built. Suddenly, “more” isn’t much of a strategy. You need leverage. And leverage is an entirely different game.

The Question Changes…

Early in business, the question is often: How do we sell more? As the company grows, the question becomes: How do we create more capacity? But somewhere along the journey toward extraordinary scale, an even bigger question emerges: How do we create leverage?

Leverage lets an organization produce disproportionately greater results without requiring proportionately more resources. That’s the shift.

If doubling revenue always requires doubling people, locations, advertising, management, and capital, growth eventually becomes incredibly expensive and unsustainable.

You’re getting bigger, but are you really scaling? The organizations that break through don’t simply add. They find ways to multiply what they already have.

Find Your Multipliers…

Every business has potential multipliers.

A technology platform that allows one person to accomplish what once required five.

A strategic partnership that gives you access to thousands of customers you didn’t have to acquire individually.

A distribution model that opens an entirely new market.

A licensing model that allows someone else to deploy what you’ve created.

A sales process that dramatically increases conversion without increasing lead volume.

An acquisition that adds revenue, talent, geography and customers at once.

Artificial intelligence that compresses work that once took days into minutes.

A new revenue stream sold to customers you already paid to acquire.

These aren’t simply improvements. They’re multipliers. I believe one of an entrepreneur’s jobs changes as the company grows.

You spend less time asking, “How can we do more?” And more time asking, “Where is the leverage?”

10% Better Isn’t Always Enough…

As entrepreneurs, we are taught to optimize. Increase conversion by 10%. Reduce costs by 5%. Improve productivity. Increase retention, and those things matter enormously.

But there are moments in the life of a company when incremental improvement won’t get you where you’re trying to go. If you’re building a $10 million company and your vision is $12 million, optimization may get you there.

If you’re building a $10 million company and your vision is $100 million, you may need an entirely different equation. That’s when you stop asking only, “How do I improve what already exists?” And start asking: What could fundamentally change what’s possible? That’s a $100 million question.

What Is Your Unfair Advantage?

There’s another side to leverage that I don’t think we spend enough time considering. What do you possess that could be worth dramatically more than you’re currently getting from it?

Your intellectual property?

Your brand?

Your customer base?

Your data?

Your expertise?

Your relationships?

Your reputation?

Your methodology?

Your people?

Maybe you’ve spent 10 or 20 years building an asset you’re still treating as a tool. That’s worth thinking about. Your next $50 million in revenue may not come from selling twice as much of what you’re selling today. It may come from recognizing something you’ve already built and deploying it in an entirely different way.

Stop Thinking Bigger…Start Thinking Differently.

That’s the distinction I want to leave you with this week. Reaching $100 million isn’t necessarily about doing everything you’re doing today on a much larger scale. Sometimes it’s about discovering the one or two things that make scale possible in the first place. So here’s this week’s question:

If you weren’t allowed to double your people, locations, advertising budget or hours worked, how would you 10X your business?

Sit with that one. Because your first answer will probably be, “I couldn’t.” Good. Keep going and ask better-quality questions.

What would have to change?

What could be automated?

What could be licensed?

What could be acquired?

What could be partnered?

What asset are you underutilizing?

What could one person, one system, one relationship or one idea unlock?

Somewhere inside those questions may be your multiplier.

An Invitation to Founders…

This is precisely the kind of thinking we’re going to challenge at the LARGER THAN LIFE Business Summit on October 29th in Chicago.

I’m bringing together 30 founders of $1M+ businesses who have already proven they can build something successful.

We’re not gathering to talk about working harder. You’ve already demonstrated you can do that. We’ll look at what must happen next if you’re serious about building something far larger than what exists today.

If you’re looking at your business and realizing that simply doing more won’t get you where you want to go, I’d like you in the room.

Because $100 million probably won’t be created by doing 10 times more. It will be created by discovering what allows you to become 10 times larger.
